How it works

Coaching from people who leveled up

Talk to engineers and leads who have sat on both sides of promotion discussions – writing packets and reading them in calibration.

I'm putting together my case for a staff promotion. Could you review it before I submit it?
Of course. Send me the draft by Thursday and we'll go through it together on our call.
Thank you! Same time next month too?
Sounds good. Bring any feedback from your manager and we'll plan the next step.

What you work on

Make the next level obvious

Promotion is a product you ship. The scoreboard is a packet managers can defend in calibration – and a body of work that already looks like the level you want.

Scope that reads as next-level

Choose projects and ownership that match the level you want – months before review season – instead of hoping last quarter’s tickets get reinterpreted as leadership.

A packet that survives calibration

Write evidence managers can defend under pushback: impact, scope, influence, and examples peers outside your team will recognize – not vague adjectives.

Visibility without politics theater

Share work across teams and create stakeholders who can speak for you – without becoming a full-time self-marketer or playing games you hate.

Promotion coaching for software engineers

Most engineers do not miss promotions because they lack talent. They miss them because their work does not read as the next level on paper, or nobody outside their team can defend it in calibration. A promotion coach helps you change both the work and the write-up – early enough that the packet describes reality, not wishful reframing of tickets.

The scoreboard is simple and harsh: a packet your manager can defend when another manager pushes back, and a body of work peers already treat as next-level. Templates help you format. Mentorship helps you decide what belongs in the document and what you still need to go create.

Senior to staff, and earlier levels

Mid-level to senior usually needs broader ownership, clearer communication, and proof you can deliver without heavy supervision. Senior to staff needs cross-team leverage, technical strategy, and influence that shows up when you are not in the room. Principal is rarer and more org-specific. Mentors help you map your company’s ladder to concrete projects instead of collecting buzzwords.

If you are stuck at the same level for years with “strong” ratings, the issue is often scope and visibility, not effort. Coaches who have sat in calibration have watched strong engineers lose because nobody outside the team could tell the story. That is fixable – months before the meeting, not the night before.

What you produce together

A short list of bets that match the level. A living brag document that captures impact while it is fresh. Stakeholder updates that create visibility without turning you into a full-time self-marketer. A packet with evidence managers can stand behind. Optional rehearsal of the live conversation with your manager or skip-level.

Cadence is usually weekly or biweekly plus async review of drafts. Mentors set price and open spots on their profile. Free intros let you ask how they have navigated ladders like yours before you pay.

Many engineers take intros on both and choose the person who asks the sharpest questions about their current scope.

What coaching will not do

It will not guarantee a yes in calibration. It will not replace a sponsor inside your company. It will not invent impact you did not create. It will stop you from spending another cycle polishing adjectives while the underlying scope stays the same.

Common questions

Is this only for Big Tech ladders?

No. Mentors come from startups and large companies. The habits – scope, evidence, influence, stakeholders who can defend you – transfer across leveling systems. Bring your company’s rubric if you have one; a good coach maps advice to that document instead of preaching a generic FAANG script.

Should I pick Staff Engineer or Promotion?

Use Promotion for general leveling help across mid, senior, and staff tracks. Use Staff Engineer mentors if you are specifically targeting staff or principal IC scope and want people who live in that lane. Many engineers book intros on both and pick the sharper fit.

When should I start?

Ideally months before review season, so you can change the work – not only the write-up. Starting two weeks before packets are due can still help the document, but it cannot invent scope you did not create. If ratings are soon, say so on the intro and ask what is still leverageable.

What if my manager is the blocker?

Mentors help you diagnose whether the issue is missing evidence, missing visibility, a misaligned ladder, or a manager who will not sponsor you. Sometimes the plan is a better packet. Sometimes it is a direct conversation. Sometimes it is a team change. Coaches will not magically override a broken process, but they will stop you from polishing a packet that was never going to pass.

What do we produce together?

A short list of bets that match the next level, a living brag document, stakeholder updates that create visibility without theater, and a packet managers can stand behind in calibration. Some mentees also rehearse the live discussion with their manager or skip-level.

How is this different from reading promotion guides?

Guides are generic. Your ladder, org politics, and current scope are not. A mentor reviews your actual projects and draft packet, tells you what will not survive pushback, and keeps you honest week to week. Reading alone rarely changes the work in time.

Short-term advice is fine.
Long-term mentorship is game-changing.

One-off calls rarely move the needle. Our mentors work with you over weeks and months – helping you stay accountable, avoid mistakes, and build real confidence. Most mentees hit major milestones in just 3 months.
